Most leaders understand psychological safety. Many have read Edmondson, absorbed the Google research, and can recite the four behaviors. Yet when the pressure spikes - a bad quarter, a difficult conversation, a missed commitment - the team goes quiet, and the real issue goes unsaid.
This is not a knowledge gap. It's a capacity gap. And it has a neurological explanation: when leaders operate under threat, they transmit that threat state to everyone around them. Teams don't read intentions - they read your state. And they respond accordingly, below the level of conscious awareness.

WHY TRADITIONAL TRAINING FAILS
Intellectual understanding produces knowledge - not behavior change. The brain systems that govern trust-signaling operate largely below conscious awareness. They can only be trained through procedural, experiential practice.
